Hi Wendy, we implemented a mentoring program at a 10,000 employee healthcare org. We were careful to address the difference between mentoring and coaching when we rolled out the program. We did several voluntary sessions where people could attend and learn what it meant to be a mentor or a mentee. Then they could sign up if after the orientation/learning session they were still interested. We developed a mentoring agreement for both the mentor and the mentee to sign which clarified expectations. Those things all went really well. We had more mentees than mentors so that was challenging. But the mentor program had a timeframe so we just put people into a wait list. Less than ideal but real life. Hope this helps!
